Challenge

A Federal Intelligence Agency faced challenges managing the core Human Resource system and over a dozen ancillary systems within the Human Resource Information System (HRIS) to support 16,500 civilians, military personnel, and contractors. The agency required efficient workflows across classified and unclassified networks and needed seamless system integrations to enable “hire-to-retire” HR functions. After an eight-month gap in contract support, the agency had urgent priorities for aligning HRIS functionality, addressing regulatory compliance, and removing outdated requirements. The agency needed solutions to modernize and standardize processes, improve change management, and deliver user-friendly training to personnel worldwide. 

Action

Kentro rapidly addressed the Federal Intelligence Agency ’s challenges through key initiatives: 

HRIS Management | We immediately supported the management of more than a dozen systems, including Oracle PeopleSoft, SAP SuccessFactors LMS, HireVue, Blackboard. Our team upgraded PeopleSoft, implemented configurations, gathered business requirements, and developed capabilities aligned to priorities. 

Risk Management | Kentro quickly created Risk and Issue Registers and communicated updates during daily and weekly leadership meetings. When COVID-19 disrupted hiring events, we implemented HireVue, enabling 1,400 virtual interviews and extending 600 conditional job offers (CJOs), earning the Directors Team Award for exceeding hiring goals. 

 Process Documentation and Mapping | Our analysts developed Functional Requirements Documents (FRDs), Service Level Agreements (SLAs), Interface Control Documents (ICDs), process maps, and release notes for HRIS modernization efforts. The team streamlined workflows for HireVue, Yello, and Handshake, enabling hiring targets to be met during the pandemic. 

User Acceptance Testing (UAT) | We prepared test scripts, timelines, and acceptance criteria for UAT processes. The team logged results, coordinated retesting with System Implementors (SIs), and delivered requirements on time. 

Performance Assessment | Our Customer Experience team conducted post-release Customer Satisfaction (CSAT) surveys, analyzing adoption and effectiveness metrics. These results continuous improvement initiatives in user experience, data accuracy, and system functionalities.

Change Management | Kentro’s Change Managers delivered detailed training and communication plans to support changes in systems, processes, and services. The team enabled knowledge base traceability for internal changes and collaborated with legal and communications teams for enterprise-wide initiatives. 

Training and Knowledge Transfer | Kentro trained hundreds of users virtually on HireVue, Yello, and Handshake tools within two weeks. Training materials included slick sheets, job aids, and web-based resources to promote successful adoption across stakeholder groups.
